Why Your Industrial Gas System Supplier Shouldn't Sell You Everything

I strongly believe this after seven years handling orders for industrial compressors and gas generation systems. If a supplier tells you they can build you a perfect nitrogen generator, a high-pressure hydrogen booster, and a general-purpose reciprocating compressor, run. I've made that mistake. Twice. But here's the thing I didn't expect: the single most important factor wasn't the technical specs or even the price. It was the supplier's ability—and willingness—to say, "This isn't our strength. Here's who does it better." That one sentence has saved me more money and headaches than any checklist.

I handle procurement and operations for a mid-sized manufacturing facility. Specifically, I'm the person handling orders for gas generation and compression equipment. Not just buying—I'm involved in selection, installation oversight, and ongoing maintenance coordination. That's when I learned the hard lesson: a great compressor company isn't automatically a great nitrogen system company. Those are different engineering problems.

And the opposite is true too. The vendor who said, "We're really strong on hydrogen boosters, but nitrogen generators aren't our specialty—here's a guy who actually builds them," earned my trust for everything else.

Why "one-stop shop" is a red flag in gas systems

Here's what I've come to understand after these experiences. There are three main reasons why a "comprehensive" supplier is often a recipe for disaster in this industry.

1. The engineering is fundamentally different

A reciprocating compressor is a workhorse. It's about pressure, flow, and mechanical reliability. It's proven technology, hundreds of years old in principle.

A nitrogen gas generation system (whether membrane or PSA) is about purity, membrane technology, molecular sieve behavior, and precise control. It's a different discipline—more chemical process engineering than mechanical engineering.

A hydrogen booster compressor is a whole different beast. Hydrogen embrittlement, leak-tightness at high pressure, and specialized materials. You don't want a generalist designing that system.

Can one company get good at two of these? Maybe. Three? I've seen the results. They're not pretty.

2. Expertise has a boundary

I now believe that a vendor who claims to do everything well is either lying or overconfident. The best suppliers I've worked with—for electric air compressors, for custom nitrogen systems—have a clear focus. They know their niche and they own it.

The vendor who told me, "This isn't our strength—here's who does it better," earned my trust for everything else. I've sent him three referrals since. His honesty was more valuable than a false promise of convenience.

I'd rather work with a specialist who knows their limits than a generalist who overpromises and underdelivers. Every time.

3. The "convenience" tax is hidden

Even when a multi-product supplier can do it all, you pay for the convenience in ways you don't see.

  • Integration fees: They promise seamless integration, but that's rarely free.
  • Longer timelines: The nitrogen system waits for the compressor order. Then the hydrogen booster waits for both.
  • Service nightmares: When two systems from the same supplier fail, figuring out liability is a game of hot potato.

The hidden costs of a convenient purchase order can easily exceed the price of dealing with separate specialists.

Three real-world cases (with numbers)

Here are three specific stories from my own experience that illustrate the point.

Case 1: The "comprehensive" nitrogen generator

The setup: Purchased a 200 SCFM nitrogen generator from a company that primarily sold compressors. The claim: "We've built our own membrane system. It's superior." The reality: The system never delivered consistent 99.5% purity. After six months of tweaks (they sent 3 different technicians), we had to replace the membrane array. The cost: $32,000 for the initial system, plus $12,000 for the replacement membrane. Lesson learned: Stick with a nitrogen specialist who lives and breathes membrane technology.   • Ask for a direct reference from someone in your exact application. Not just a general customer. Someone running a nitrogen system for a laser cutter. Someone using a hydrogen booster for a similar R&D line.

The question isn't "are you a one-stop shop?" It's "what can you do better than anyone else?"

When the rule doesn't apply

This advice has limits. Here are a few exceptions where a multi-product supplier might work:

  • Simple, low-stakes systems. If you just need a tiny nitrogen generator for a low-purity application and a small compressor for basic shop air, a generalist might save you some paperwork.
  • Highly commoditized equipment. Standard electric air compressors have become pretty generic in some sizes. The risk is lower.
  • When the supplier has dedicated divisions. Some large companies actually run separate engineering teams for different product lines. They're not the same people. If each division is a true specialist under one corporate roof, that's different.

But for critical systems—for anything where purity, pressure, or safety is on the line—I won't compromise on specialization again. I've paid that tuition already.
